Origins
The Value Proposition Canvas (VPC) was developed by Alexander Osterwalder and Yves Pigneur as a companion tool to the Business Model Canvas, which they introduced in Business Model Generation (2010). The VPC was first sketched in 2012 and fully formalized in Value Proposition Design (2014), co-authored with Alan Smith and Gregory Bernarda.
Where the Business Model Canvas maps an entire business model across nine blocks, the VPC zooms in on the two most critical blocks: the Customer Segment and the Value Proposition. The central insight of the tool is that most businesses fail not because of poor execution, but because they never achieve a genuine fit between what they offer and what a real customer actually needs.
The Core Idea
The Value Proposition Canvas rests on a single question: does your product actually fit your customer?
“Fit” in the VPC’s terms is not a feeling or a guess — it is a structural match between what your product does and what your target customer cares about. The tool makes this match visible by forcing you to articulate both sides with precision before declaring that fit exists.
Most founders build the product side first and then describe a customer to justify it. The VPC is designed to reverse that habit: understand the customer profile deeply, then evaluate whether your value map genuinely addresses it.
The Two-Sided Canvas
The canvas is literally divided into two shapes: a square (the Value Map, representing your product) and a circle (the Customer Profile, representing your customer segment). Fit is achieved when the square and circle connect — when the most important items in the Customer Profile are directly addressed by the Value Map.
The Customer Profile (Circle)
The right side of the canvas describes your customer segment in three dimensions:
Customer Jobs are the tasks customers are trying to complete, goals they want to achieve, or problems they are trying to solve. Osterwalder identifies three job types:
- Functional jobs: Practical, task-oriented goals — “process payroll for my team,” “schedule a meeting across time zones.”
- Social jobs: How the customer wants to be perceived by others — “appear competent and organized to my board,” “be seen as innovative by my industry peers.”
- Emotional jobs: How the customer wants to feel — “feel confident about my company’s financial position,” “feel in control of my team’s output.”
Pains are the negative experiences, risks, and obstacles customers encounter when trying to get a job done. These include bad outcomes they fear, costs they want to avoid, risks they are exposed to, and frustrations with current solutions.
Gains are the outcomes and benefits customers desire. Some are required (they won’t accept a solution without them), some are expected (standard for the category), some are desired (they’d love them but won’t demand them), and some are unexpected (delighters they hadn’t thought to want).
The Value Map (Square)
The left side describes your product or service in three corresponding dimensions:
Products and Services are the specific offerings you provide — the concrete things your product does.
Pain Relievers describe how your product reduces or eliminates specific pains from the Customer Profile. Not all pains need to be addressed — only the ones that matter most to your target segment.
Gain Creators describe how your product creates the gains customers care about. Again, you are not expected to create every possible gain — only the ones that are most relevant and most valued.

Achieving Fit
Fit is not achieved by filling in both sides of the canvas. It is achieved when the items you have listed on the left directly and specifically address the most important items on the right.
Osterwalder distinguishes three types of fit:
- Problem-Solution Fit: You have evidence that your Value Map addresses real jobs, pains, and gains in the Customer Profile — on paper.
- Product-Market Fit: You have evidence from the market that customers actually want what you built.
- Business Model Fit: You have a scalable, profitable model for delivering that value.
The VPC primarily targets the first stage, but it is most powerful when iterated through all three.
How to Fill the Canvas Correctly
The single most common mistake when using the VPC is filling in the Value Map first. Teams describe their product, then construct a customer profile that matches it. This produces confirmation, not insight.
The correct sequence:
- Interview your target customers before touching the canvas. Ask about their jobs, the pains they experience, and the gains they are seeking — without mentioning your product.
- Fill in the Customer Profile using direct language from those interviews. Write what customers said, not what you inferred.
- Fill in the Value Map and check each item against the Customer Profile: is this pain reliever addressing a pain customers actually described? Is this gain creator tied to a gain they said they wanted?
- Identify the gaps: which important pains are you not addressing? Which gains that matter most are your gain creators missing?
Those gaps are your product roadmap.
Value Proposition Canvas vs. Jobs to Be Done
The VPC and Jobs to Be Done (JTBD) are frequently used together and are highly complementary, but they answer different questions.
JTBD asks: why does a customer seek out a solution — what is the underlying progress they are trying to make? It focuses on motivation, context, and causality.
The VPC asks: what is the structure of the fit between your offering and your customer’s world? It provides a systematic checklist for ensuring that fit is real rather than assumed.
Using JTBD research to fill in the Customer Profile of the VPC is a particularly effective combination: JTBD interviews surface the jobs with depth and nuance; the VPC organizes them into a structured map that can be evaluated against a value proposition.
Limitations
- The VPC is a static snapshot. It does not capture how customer needs evolve over time, how competitive dynamics shift, or how the same customer’s priorities change across contexts.
- It is highly susceptible to confirmation bias when filled in post-hoc by teams who already have a product and are looking for validation rather than insight.
- The canvas format can create false precision — a neatly filled-in canvas can feel like evidence of fit when it is actually still a hypothesis.
- It does not address how value is delivered — pricing, channels, and distribution are outside its scope. The Business Model Canvas must complement it to answer those questions.
- It works best for B2B and considered purchases. For impulse purchases or highly habitual behaviors, the job-pains-gains structure may be harder to elicit through standard research.
