Crossing the Chasm explains why most tech startups stall between early adopters and mainstream customers, and how to bridge that gap strategically.
Origins
Geoffrey Moore published “Crossing the Chasm” in 1991, extending Everett Rogers’s Technology Adoption Lifecycle from his 1962 book “Diffusion of Innovations.” Rogers had described how new technologies spread through a population in a bell curve of adopter types. Moore’s critical insight — drawn from observing dozens of technology companies in Silicon Valley — was that this curve contains a dangerous hidden gap between two of its segments: early adopters and the early majority.
That gap is the chasm. It is where most technology startups die.
The book was updated in 1999 and 2014 and remains one of the most influential go-to-market frameworks in tech. Salesforce, Slack, Zoom, and countless others have cited it as foundational to how they thought about market expansion.
The Technology Adoption Lifecycle
Rogers described five segments of any technology-adopting population:

The Chasm: Why It Exists
The chasm falls between the early adopters and the early majority, and it is not a smooth transition. These two segments have fundamentally different motivations:
- Early adopters are visionaries. They buy on the promise of future advantage. They tolerate bugs, missing features, and incomplete integrations because they are investing in a vision of what the product will become. They are fine being your first reference customer.
- Early majority are pragmatists. They buy on proof of present value. They want to see other companies like them already succeeding with the product. They read analyst reports, ask for RFP responses, and require professional services and integrations before they will commit.
The problem: the reference customers early adopters care about are not the reference customers the early majority cares about. A visionary CIO who adopted your product as an experiment does not convince a pragmatist operations manager — because the operations manager does not identify with the visionary CIO’s risk appetite.
Early-stage traction with visionaries can actually make it harder to sell to pragmatists, because it signals “bleeding edge” rather than “proven.”
Moore’s Bowling Alley Strategy
Moore’s solution to the chasm is counterintuitive: get smaller before you get bigger.
Rather than trying to sell to the entire mainstream market, Moore recommends identifying a single beachhead market — a specific niche where:
- The problem is a critical pain, not a nice-to-have
- There are enough potential customers to constitute a meaningful reference base
- The incumbent solution is genuinely inadequate
- Word of mouth moves within the segment (buyers know each other)
Win this beachhead completely. Become the undisputed leader. Then use that success as a bowling pin to knock down the adjacent niche — which is similar enough that your beachhead win is credible proof.

This is the bowling alley: each pin knocked down by the previous one, until you have enough momentum to enter the mainstream market with an undeniable track record.
Choosing Your Beachhead
The beachhead selection is the most consequential early go-to-market decision. Moore’s criteria for a viable beachhead:
- Specific and bounded: You can name the 50 companies or 500 users in this segment. If you cannot, it is too broad.
- Problem is acute: The segment loses significant money or time from the problem you solve, and knows it.
- Reference customers are reachable: The buyers in this segment talk to each other, attend the same conferences, read the same publications.
- Winnable: You can realistically become the preferred solution in this segment within 12–18 months.
Common mistake: choosing a beachhead that is large (reassuring for investors) rather than winnable (necessary for survival).
The Whole Product Concept
Pragmatist buyers do not just purchase a product — they purchase a complete solution to a specific problem. Moore calls this the whole product: everything a mainstream customer needs in order to achieve the outcome they are buying.
A whole product includes:
- The core product
- Professional services and implementation support
- Integration with adjacent tools the customer already uses
- Partner ecosystem for add-ons and customizations
- Customer success resources and documentation
- Reference customers they can call
Early adopters will assemble the whole product themselves. The early majority will not. Until your whole product is complete for a specific segment, you cannot cross the chasm into that segment.
Companies That Crossed the Chasm
- Salesforce (2000s): Began with small sales teams at SMBs — a beachhead the enterprise CRM market (Siebel, Oracle) ignored. Built reference customers in that segment, then moved upmarket to enterprise.
- Slack: Initial beachhead was small technical teams who needed internal communication. Expanded to non-technical teams once the whole product (integrations, admin controls, compliance) was complete.
- Zoom: Beachhead was education and small businesses that needed simple, reliable video. Expanded to enterprise once it had established reliability as a category fact — not just a claim.
Applying the Framework Today
The chasm still exists in digital distribution environments, but the dynamics have shifted:
- Consumer products: The chasm is less pronounced for viral consumer apps where social proof spreads organically. But it still exists in the form of product-market fit thresholds.
- B2B software: The chasm is alive and lethal. Pragmatist enterprise buyers are more risk-averse than ever, require security reviews, compliance certifications, and strong reference customers in their vertical.
- PLG motion: Product-led growth can narrow the chasm by letting pragmatist buyers experience the product before committing — but PLG does not eliminate the need for a beachhead strategy; it just changes the form of the whole product.
Limitations
- The framework is descriptive, not prescriptive for beachhead selection: Moore tells you to find a winnable niche but does not provide a methodology for identifying it. That analysis must come from customer discovery.
- Assumes a discrete product category: Works best for clearly defined B2B technology categories. Less applicable to platform businesses or consumer social products with network effects, where mainstream adoption is part of the core value proposition.
- Timing is hard to predict: Knowing you are “in the chasm” is obvious in hindsight. Identifying it in real time — before you have burned too much runway — requires reading weak signals like stalling pipeline conversion and increasing sales cycle length.
- The bowling alley assumes adjacency: Moving from one segment to the next only works if the segments are genuinely adjacent in terms of problem type and buying behavior. A beachhead in healthcare IT does not automatically open doors in financial services IT.
